Early at Microsoft I read Bill Gate’s book, The Road Ahead.
It was Bill’s take on how the world would change and what the changes would mean and the opportunities it would create. It was really focused on the big changes and a big picture view of the future.
I thought to myself, what if I did something similar for my leadership teams, as a simple essay and thought exercise?
And so I did.
Each year I would create The Road Ahead, sometimes at the start of the year, sometimes at the middle of the calendar year, after summer break.
It helped me practice being a Futurist in a low-risk way.
And it led to many leaders changing their strategy and vision based on view of the future and a look ahead.
Summary of The Road Ahead Leadership Exercise
Twice a year—at the start of the calendar year and the beginning of Microsoft’s fiscal year—I’d pause to write The Road Ahead.
Why? Because when the terrain shifts, you need new footing.
This simple practice helps you:
- Step onto the balcony and see what’s really changing
- Reconnect to value creation and strategic momentum
- Act with clarity in the face of complexity
Why This Matters
It’s easy to get pulled into the chaos of now—or buried by the weight of the past.
But leadership means seeing the system. Creating direction. And spotting value before others do.
1. Step Onto the Balcony
Insight
The most disruptive forces aren’t always loud. Sometimes, it’s quiet shifts that matter most—like a new way customers discover value.
Action
Create a 3-part grid:
- What’s Rising (new momentum)
- What’s Flatlining (outdated bets)
- What’s Emerging (early signals)
Example
Changes: AI demand in sales, competitors shipping faster, loss of organic leads
Stuck: Long planning cycles, stale digital transformation vision, low-impact leadership meetings
Rising: Agile pods, AI-empowered sales decks, unexpected partner success
Grid:
- Rising: AI features, rapid pods, builder energy
- Flatlining: Pitch messaging, quarterly planning, alignment meetings
- Emerging: Partner co-innovation, AI sales tactics, user behavior data
Action Taken:
- Scale rapid pods
- Reframe product vision
- Formalize partner strategy
2. Put the Puzzle Together
Insight
Pattern recognition is a leadership superpower.
Action
Do a 30-minute synthesis sprint:
- Pick 3 trends, 3 tech shifts, 3 customer changes
- Ask: Where do they intersect? What new needs or opportunities form?
Example
Trends: Time-to-value, trust erosion, AI personalization
Tech: Open LLMs, no-code tools, real-time analytics
Customer: Self-serve, early multi-stakeholder involvement, strategic partnership needs
Opportunities:
- AI + no-code + strategic buyers → Builder Hub
- Real-time + ROI needs + try-before-buy → Smart onboarding
- Stakeholders + control → Transparent, modular offerings
Action Taken:
- Launch PLG experiment
- Add success metrics
- Run “build with us” weeks
3. Spot the Value Before You
Insight
Innovation isn’t about invention. It’s about insight + action.
Action
- Identify unmet customer struggles
- Remove friction with existing capabilities
- Run “What would we do if we started today?”
Example
Customer pain: Overwhelming onboarding, poor help, unmet automation needs
Hidden value: Usage data, CS scripts, unleveraged videos
Reboot thinking: Outcomes-first, role-based, surface magic moment fast

4. Act with Strategic Velocity
Insight
Velocity is a mix of direction + momentum.
Action
Define 3 bets:
- One bold experiment
- One system-level improvement
- One quick win

- Leadership rhythm reboot → Faster decisions
- Role-based onboarding → +25% activation
