The Integrator Strategist

by JD Meier

The Integrator Strategist

“Strategy is about making choices, trade-offs; it’s about deliberately choosing to be different.” — Michael Porter

Jeroen Kraaijenbrink, a popular strategist at heart, shares 5 types of strategists to explore which kind of strategist you might be:

King, a Servant, an Elder, a Prince, or a Joker Strategist.

While I recognized these types, they didn’t really speak to my strategy style.

I’m more of what I call an Integrator Strategist.

The Integrator Strategist is a type of strategist creates an environment where strategic thinking is accessible to all, aligning everyday actions with the larger vision and empowering everyone to play an active role in the organization’s future.

The Integrator Strategist views strategy as an ongoing part of daily business rather than a separate, top-down initiative. They weave strategic thinking into the fabric of the organization, empowering every team member to contribute to and participate in the strategic direction.

They focus on creating systems and processes that democratize strategy, ensuring that everyone understands and aligns with the organization’s long-term goals. By fostering a culture where strategic insights are valued at every level, they create an adaptable and resilient organization.

What is an Integrator Strategist?

The Integrator Strategist is a transformative force in modern leadership, making strategy an intrinsic part of “business as usual.” Instead of treating strategy as a top-down initiative, they empower every team member to engage in strategic thinking and align their actions with the organization’s larger vision.

The Integrator Strategist champions a collaborative culture, inspiring an environment where strategy is a shared responsibility across all levels.

This approach democratizes strategy, making it accessible, actionable, and adaptable. Integrator Strategists believe that when everyone understands the strategy, owns a piece of it, and feels empowered to contribute, the organization becomes more resilient, agile, and innovative.

Key Characteristics of an Integrator Strategist

  • Strategy as Daily Practice: Integrator Strategists treat strategy as a continuous process, embedded in daily activities rather than reserved for annual planning cycles.
  • Empowerment and Inclusivity: They prioritize creating a culture where every team member is a strategic contributor, encouraging ideas, feedback, and active participation in shaping the organization’s direction.
  • Alignment and Transparency: They work to ensure that the organization’s vision, values, and goals are well understood across all teams. Strategic alignment becomes a daily reality, with every action and decision contributing to long-term objectives.
  • Adaptability and Agility: Integrator Strategists excel in environments that demand flexibility. They create structures that allow the organization to quickly pivot and adapt based on team insights and evolving market conditions.

Approach: How the Integrator Strategist Operates

The Integrator Strategist’s approach is rooted in empowering people and making strategy accessible to all. Here’s how they operate:

  1. Building Inclusive Systems: They develop systems that encourage open dialogue about the organization’s goals and progress. Tools like shared dashboards, team workshops, and strategy templates make strategic thinking more accessible and participatory.
  2. Creating Feedback Loops: Integrator Strategists establish channels where team members can share insights, challenges, and ideas. By continuously gathering feedback, they ensure the strategy evolves based on real-time information and collective learning.
  3. Bridging the Gap Between Vision and Execution: They translate high-level goals into actionable steps, assigning ownership to teams and individuals. This not only clarifies expectations but also provides a roadmap for how everyone’s role contributes to the bigger picture.
  4. Facilitating Cross-Functional Collaboration: By breaking down silos and encouraging teams to collaborate across departments, Integrator Strategists make strategy a unifying force. Teams work together toward shared objectives, strengthening alignment and innovation.

Strengths of the Integrator Strategist

  • Enhanced Engagement: With a shared responsibility for strategy, employees feel more connected to the organization’s goals and are motivated to contribute actively.
  • Improved Resilience: When strategic thinking is embedded throughout the organization, it becomes adaptable. The organization is less reliant on a few decision-makers and can respond faster to changes.
  • Greater Innovation: By involving a diverse range of voices in strategic conversations, Integrator Strategists foster a culture of innovation. New perspectives lead to fresh ideas and innovative solutions.
  • Consistent Alignment: Regularly engaging the entire team in strategy keeps everyone aligned, reducing misunderstandings and ensuring all efforts are directed toward common goals.

Potential Challenges of the Integrator Strategist Approach

  • Resistance to Change: In traditional organizations, the shift to a more inclusive, bottom-up approach may meet resistance. Employees accustomed to hierarchical structures might struggle with the increased responsibility and transparency.
  • Overhead of Communication: Regular feedback loops and inclusive processes require time and resources. Without careful management, these processes can lead to “strategy fatigue” or slow down decision-making.
  • Dependence on Organizational Culture: The Integrator Strategist’s success depends heavily on an open and collaborative culture. In organizations that lack psychological safety or have rigid structures, this approach may be difficult to implement effectively.

Integrator Strategist vs. Other Strategic Styles

Type of Strategist Description Strengths Weaknesses
King Strategist Top-down, visionary leader with a clear direction for the organization. Strong decision-making, provides clear direction. Risk of being too isolated from team feedback; may overlook grassroots insights.
Prince Strategist Progressive and change-oriented, embraces innovation and new ideas. Highly innovative, adaptable to change. May struggle with practical implementation or creating stable processes.
Elder Strategist Conservative, values continuity and stability within the organization. Maintains consistency, less prone to risky decisions. Can be resistant to innovation and slow to adapt to change.
Servant Strategist Bottom-up, participative, focuses on gathering input from the team. Fosters a collaborative culture, high team morale. May lack clear strategic direction and struggle with decisive leadership.
Integrator Strategist Blends top-down and bottom-up approaches, makes strategy accessible and shared. Engages the whole organization in strategy, adaptable and resilient. May face resistance in hierarchical cultures and requires strong communication systems.

The Integrator Strategist stands out by balancing both visionary leadership and inclusivity. Unlike the King or Prince Strategists, who often drive change from the top, the Integrator empowers everyone to play a role.

They combine the Elder Strategist’s stability with the Servant Strategist’s participatory approach, creating a unified vision that’s owned by the entire organization.

Final Thoughts

The Integrator Strategist redefines how strategy is implemented by making it a shared, everyday responsibility. This approach transforms strategy from a static plan into a dynamic, collaborative journey that evolves with the team.

By empowering everyone to contribute, the Integrator Strategist builds an organization that’s not only resilient but also deeply aligned with its mission.

If you want to inspire a culture where strategy is alive in every action, consider embracing the Integrator’s approach—where everyone has a role in shaping the future.
