Inner World Outer Results

This has been my mantra for a couple decades.

It’s even the path that I chose at Microsoft for 25 years to explore and expand what I’m capable of.

And it’s how I coach leaders to new levels of high performance.

Inner World, Outer Results is a framework for achieving lasting success by aligning personal mastery (Inner World) with meaningful impact (Outer Results).

The concept emphasizes that everything is created twice—first in your mind and then in the market—and that to create extraordinary external results, you must first cultivate a strong inner foundation.


Inner World, Outer Results

1. Inner World: The Foundation of Excellence

The Inner World represents your mindset, values, beliefs, and self-mastery. It’s about going inward and upward to cultivate personal excellence.

  • Core Elements:
    • Firm Foundation: Build clarity around your mission, vision, values, strengths, and Future Self.
    • Maslow’s Hierarchy: Move from extrinsic motivation (seeking external validation) to intrinsic motivation (finding meaning and fulfillment from within).
    • Arete: Strive for excellence in all aspects of yourself, embracing continuous growth and personal mastery.

2. Outer Results: Turning Vision into Reality

The Outer Results reflect your contributions to the world—your work, relationships, and impact. It’s about going outward to manifest your inner vision.

  • Key Idea: By mastering your Inner World, you create a clear and compelling foundation that drives focused action, creativity, and sustainable success.
  • Everything Is Created Twice: First in your mind (Inner World) and then in the market (Outer Results).

Inward, Upward, Outward

  1. Go Inward: Build Your Firm Foundation
    • Define your mission (your “why”) and align it with your values and vision.
    • Clarify your Future Self—who you want to become and what legacy you want to leave.
    • Identify your strengths and leverage them for excellence.
  2. Move Upward: Master Maslow’s Hierarchy
    • Shift from external drivers (money, status) to internal fulfillment (meaning, purpose).
    • Work toward self-actualization, where you pursue growth, creativity, and contribution.
  3. Go Outward: Create Outer Results
    • Take your vision to the market. Focus on creating value that aligns with your strengths, mission, and Future Self.
    • Consistently turn your inner clarity into focused action to make a meaningful impact.

Arete, the ancient Greek concept of excellence, is as relevant today as it was in Aristotle’s time.

It represents the pursuit of being your best self in every aspect of life—mind, body, and spirit.

In modern contexts, Arete aligns seamlessly with principles of high-performance and personal mastery, creating a timeless framework for success.


How Arete Aligns with Modern High-Performance:

  1. Excellence Through Strengths:
    • In both Arete and high-performance psychology, the focus is on leveraging your unique strengths to achieve mastery.
    • Example: A leader excelling by using their strategic thinking and empathy to inspire teams.
  2. Flow States for Peak Performance:
    • Arete involves acting in alignment with your highest potential, which mirrors the concept of flow—being fully immersed in activities where skill meets challenge.

    • Ask: What can I do today to bring excellence into my work, relationships, and health?
  2. Focus on Strengths:
    • Identify where you naturally excel and create opportunities to amplify those strengths.

    • Structure your day to spend time on high-skill, high-challenge tasks that push you toward mastery.

Arete teaches us that excellence is not an act, but a habit—a timeless truth that resonates in today’s pursuit of high-performance.

By aligning Arete with modern tools like flow states, strengths-based leadership, and intrinsic motivation, you can achieve mastery in both your personal and professional life.

Steve Jobs and Apple:
Steve Jobs exemplified Inner World mastery by having a clear vision of “making a dent in the universe.”

His ability to align this vision with creative execution (Outer Results) gave the world products like the iPhone, which redefined industries. His focus on simplicity (Arete) and clarity of mission were key drivers of Apple’s success.


Practical Exercises: How to Build Your Inner World

  1. Firm Foundation Exercise:
    • Write down your mission: What’s your “why”?
    • Define your Future Self: Who do you want to be in 5–10 years?
    • List your core strengths: How can you use these to create value today?
  2. Visualization for Creation:
    • Spend 5 minutes each morning visualizing what your ideal day looks like as your Future Self.
    • Imagine the outcomes you want to achieve and the steps needed to get there.
  3. Journaling Prompt:
    • Ask yourself: What actions today align with my values and vision?

Overcoming Common Challenges

  1. Challenge: Feeling Stuck in Extrinsic Motivation
    • Solution: Focus on small intrinsic wins tied to your mission. Example: Celebrate learning something new rather than external rewards like promotions.

Metrics for Inner World and Outer Results

  • Inner World Metrics:
    • Alignment with mission and values.

Connection to Agile Results

The Rule of 3:

  • Use Agile Results to align your 3 daily wins with your Inner World goals.
  • Example: “What are 3 actions today that will move me closer to my Future Self?”

Relating Inner World, Outer Results to Maslow’s Hierarchy of Needs

Maslow’s Hierarchy of Needs provides a foundational framework for understanding human motivation and growth.

While the journey upward—moving from basic survival to self-actualization—is crucial, Inner World, Outer Results goes beyond self-actualization by focusing on how to expand your impact on the greater good and create something bigger than yourself.


1. Maslow’s Journey: Moving Upward

Maslow’s model describes a progression of needs:

  1. Physiological Needs: Basic survival (food, water, shelter).
  2. Safety Needs: Security and stability.
  3. Belonging Needs: Relationships and community.
  4. Esteem Needs: Achievement, recognition, and self-worth.
  5. Self-Actualization: Realizing your full potential and personal growth.

In this upward journey, you shift from extrinsic motivation (fulfilling external needs like safety or recognition) to intrinsic motivation (driven by internal growth and purpose).


2. Expanding Beyond Self-Actualization: Contribution and Impact

Maslow’s original hierarchy stops at self-actualization, but Inner World, Outer Results takes it further:

  • Once you actualize your potential, the focus expands outward to contribution, legacy, and impact.
  • This shift moves you from individual excellence to serving the greater good, aligning your purpose with a larger mission.
  • This can be viewed as an unofficial “sixth level” of Maslow’s model, often referred to as self-transcendence.

3. Key Ideas for Moving Beyond Self-Actualization

  • Shift from “Me” to “We”:
    • After achieving personal mastery, focus on how your strengths and growth can serve others and solve larger problems.
    • Example: A leader who moves beyond career success to mentor future leaders or champion social causes.
  • Align with the Greater Good:
    • Contribution expands your sense of fulfillment. Align your mission and values with a broader purpose that benefits others.
    • Example: Using your expertise to innovate in sustainability or improve education.
  • Inner Strength Fuels Outer Impact:
    • By mastering your Inner World (clarity, resilience, self-mastery), you create the foundation to contribute effectively to Outer Results.

Practical Application: How to Expand to Greater Impact

  1. Reflect on Your Contribution:
    • Ask yourself:
      • What is my unique value?
      • How can I use my strengths to create a positive ripple effect in the world?
  2. Incorporate Purpose into Your Vision:
    • Move beyond personal goals by integrating service and contribution into your Future Self.
    • Example: “I want to grow my business so I can fund education programs in underserved communities.”
  3. Take Action for Impact:
    • Align daily wins with your larger mission.
    • Example: Dedicate part of your workweek to projects that create a meaningful difference beyond your immediate goals.

The Inner World, Outer Results framework builds on Maslow’s upward journey but emphasizes that true fulfillment comes not just from achieving your potential but from transcending yourself to make a greater impact.

This is how you shift from personal success to creating a legacy of purpose, meaning, and contribution.

By mastering yourself and then focusing outward, you not only elevate your life but help others rise with you.

This expansion transforms self-actualization into something bigger: a life of significance and lasting impact.

Your Inner World is the foundation for everything you create in the Outer World.
