Vision Narrative Memo

A Vision Narrative Memo is one of the most powerful tools for innovation and leadership.

You can share your idea or vision at scale with a Vision Narrative Memo.

It presents your idea or vision of the future in a way that is clear, engaging, and accessible.

Leaders can use a Vision Narrative Memo to align orgs with a shared vision and to inspire collective action towards achieving it.

I started creating Vision Narrative Memos at Microsoft when I realized how effective they are for sharing and scaling big ideas.

When it comes to innovation and change, you need a simple way to share your ideas at scale.

You can’t depend on everyone being in the same meeting all at once or understanding a bunch of slides.

By sharing your vision in a narrative memo, you make it easier for people to follow your thinking.

A Vision Narrative Memo also forces you to better explain your idea in a way that people can understand.

And you can learn and improve from feedback.

What is a Vision Narrative Memo?

A Vision Narrative Memo is a structured story of the future.  It’s a narrative that paints a picture of the desired future state and outlines the path to get there.

A Vision Narrative Memo articulates a clear and compelling vision for the future in a relatable way.

Key characteristics include:

  1. Narrative Form: Unlike traditional memos, it tells a story, weaving together a vision of the future with the current state and the steps or strategies or ideas needed to achieve that vision. This storytelling approach makes it more engaging and memorable.
  2. Visionary Perspective: It provides a forward-looking perspective, focusing on long-term goals and aspirations. It’s about where the organization or team is headed and why that direction is meaningful.
  3. Strategic Outline: The memo outlines strategic initiatives or changes required to achieve the vision. This can include shifts in culture, processes, technologies, or business models.
  4. Motivational and Inspirational: It aims to inspire and motivate its audience (often the members of an organization) by connecting the vision to their values and roles, making the vision feel attainable and relevant.
  5. Call to Action: It typically concludes with a call to action, rallying the readers to contribute and participate actively in realizing the vision.

Origin of the Vision Narrative Memo

After going through a series of reorgs, I realized I needed a much faster, more agile and more resilient way to share and scale ideas.

Slides weren’t working.   And it was logistically impossible to meet with all stakeholders.  And recordings were helpful, but not everybody had time to replay videos.

I reviewed the Narrative Memo model at Amazon made famous by Jeff Bezos.  I liked how the idea of going beyond bullet points and visuals to an actual story with data.

I also reviewed Bill Gates Think Week practice and how that helped him learn from around the company, around the world.

I reviewed various emails from visionaries that painted pictures of the future and framed opportunities.  I reviewed Satya Nadella’s email that outlined a vision for the future of Microsoft.

All of these examples reminded me of the power of the pen to inspire and shape the future.

And the beauty is anyone can use it to share their big idea.

Why Create a Vision Narrative Memo?

Creating a Vision Narrative Memo is an invaluable tool for leaders and organizations due to several compelling reasons:

1. Scalable Communication and Clarity

A Vision Narrative Memo allows you to articulate your vision in a clear, concise, and compelling manner that can be easily shared and scaled across a team, org, or around the world.

The narrative form makes the vision more relatable and memorable, helping to foster a unified sense of purpose and direction.

In an org context, leaders can ensure that everyone, from top-level executives to new employees, can understand and align with the vision, or help make it better.

2. Facilitates Deeper Understanding and Engagement

Unlike brief high-level statements, a Vision Narrative Memo provides the space to dive deeper into the nuances of the vision, so you can explain not just the “what” but also the “why” and “how”.

This deeper level of detail helps anyone understand the reasoning behind the vision and the impact it has on the future.

This understanding can create a higher level of engagement and commitment to the vision.

3. Flexibility and Accessibility for the Audience

In today’s fast-paced and often remote work environments, a Vision Narrative Memo offers the flexibility for people to absorb the information on their own time and at their own pace.

It can be easily translated into different languages, making it accessible to a diverse audience.

Additionally, the written format allows anyone to revisit the vision as needed, ensuring the message remains fresh and top-of-mind.

The Structure of a Vision Narrative Memo

The point of a Vision Narrative Memo is to explain how your idea for the future fits in the world around you.

In my mind, this means walking through how you see the world, how you see it changing, what those changes mean, and how you can leverage those changes.

Ultimately, you want to help people see why you see your idea, the way that you do.

If you don’t start from common ground, it can be difficult for anybody to make the leap or walk the path with you.

As a process, creating a Vision Narrative Memo can also help you consider your assumptions, address multiple perspectives, and better understand your trade-offs.
